Not every business needs coaching. Not every owner is ready for it.
After working with 300+ Australian businesses, we’ve seen clear patterns. Here are seven signs coaching will actually help, and three signs it won’t.
Sign 1: Revenue Has Plateaued for 2+ Years
You’re doing $1.2M this year. You did $1.2M last year. And the year before.
It’s not that you’re not trying. You’re working harder than ever. But every gain in one area seems to create a loss somewhere else.
This is classic systems constraint. You’ve hit the ceiling of your current operating model. Without external perspective to spot what you can’t see, you’ll stay here.
Sign 2: You’re Working More Hours Than When You Started
Remember starting the business to have more freedom?
Now you’re doing 60-hour weeks. You’re answering emails at kids’ sports. You’re thinking about work during dinner.
The business was supposed to serve your life. Instead, your life serves the business.
This happens when you build a job, not a business. Coaching helps restructure so the business can run without you being in every decision.
Sign 3: Your Team Can’t Operate When You’re Away
Take a week off. What happens?
If the answer involves multiple panic calls, delayed decisions, and you returning to putting out fires, you’ve built a dependency culture.
Your team isn’t incompetent. They’ve been trained to need you. That training needs reversing, and it’s nearly impossible to do from inside the problem.
Sign 4: You’re Hiring the Same Role Repeatedly
Third receptionist this year? Second sales manager in 18 months?
When you keep hiring for the same role, it’s rarely about finding the right person. It’s about having the wrong structure, unclear expectations, or broken systems.
You’re treating symptoms while the disease spreads.
Sign 5: You’re Making Decisions Others Could Make
“Should we order more coffee pods?” “Can I approve this $200 refund?” “Which supplier should we use for notebooks?”
If these questions land on your desk, you’re doing $20/hour work at $200/hour opportunity cost.
But here’s the real problem: while you’re deciding on coffee pods, nobody’s thinking about next quarter’s growth strategy.
Sign 6: You’ve Hit the Edge of Your Knowledge
You know how to get to here. You built it.
But getting to the next level requires skills you haven’t developed yet. Financial modeling. Team leadership. Systems thinking. Strategic planning.
You can learn it all yourself. That’ll take years and expensive mistakes.
Or you can learn from someone who’s already made those mistakes.
Sign 7: You Know What to Do But Don’t Do It
This is the killer. You know you should document processes. You know you should have weekly team meetings. You know you should review financials monthly.
But you don’t.
Not because you’re lazy. Because there’s no external accountability. No consequence for skipping it. No structure forcing the discipline.
Knowledge without implementation is worthless. Coaching creates the structure that drives action.
The Three Signs You’re NOT Ready
Honesty matters both ways. Here’s when coaching won’t help:
1. No Time to Implement
If you genuinely can’t carve out 4-5 hours weekly for implementation, coaching becomes expensive entertainment.
You’ll learn lots. You’ll change nothing. You’ll blame the coach.
Fix the time problem first. Then get coaching.
2. No Buy-In to Change
“My industry is different.” “That won’t work for my customers.” “We’ve always done it this way.”
If you’re committed to your current approach, save your money. Coaching requires openness to change. Without it, you’re paying someone to argue with.
3. You Want Magic, Not Methodology
Some people want coaching to be magic. They want transformation without discomfort. Results without work. Change without changing.
Real coaching is methodology plus implementation plus accountability. It’s work. Structured, proven work, but work nonetheless.
If you’re looking for someone to solve your problems while you watch, hire a consultant, not a coach.
The Grey Zone: Maybe You’re Ready
Sometimes it’s not clear. You’ve got some signs pointing yes, some pointing no.
Here’s how to tell:
Look at trajectory, not position. Are things getting better or worse? If you’re sliding backward despite effort, you need external input.
Check your energy. Are you excited about Monday morning or dreading it? Burnout doesn’t fix itself.
Ask your partner. They’ll tell you if the business is consuming you. They see what you’ve normalised.
What Happens If You Wait?
The comfortable lie is that things will improve on their own. That next quarter will be different. That you’ll find time to work on the business.
The uncomfortable truth is that without structural change, next year looks like this year. But you’ll be more tired, your team will be more dependent, and your competition will be further ahead.
Problems compound. So do solutions. The sooner you start fixing the structure, the sooner compound interest works for you instead of against you.
The Investment Question
“But coaching costs money.”
So does not coaching. It just doesn’t send an invoice.
The cost of not coaching is measured in:
- Years at the same revenue level
- Relationships strained by overwork
- Opportunities missed while firefighting
- Health impacts of chronic stress
- The business you could have built but didn’t
How to Know for Sure
If you’re genuinely unsure whether you’re ready, there’s a simple way to find out.
Take the Black Diamond Locator assessment. It’s not a sales tool. It’s a diagnostic that tells you exactly where your business sits across five stages of growth.
Stage 2 businesses need different support than Stage 4 businesses. The assessment tells you which you are.
No guessing. No wondering. Just clarity on where you stand and what makes sense for your situation.
The hardest part isn’t getting coaching. It’s admitting you need it.
